Design authority between a major German aviation group and their SI throughout a 14-month SAP SuccessFactors implementation — protecting operating model intent through 200+ configuration decisions.
The challenge
The organisation's SI was making configuration decisions that defaulted to platform standards rather than the operating model design agreed at project start. Without independent design authority, the gap between intended and actual configuration was widening with each sprint.
Our approach
Established design authority role with sign-off on all configuration decisions touching the TA operating model. Reviewed and challenged configuration proposals against the agreed operating model documentation. Escalated deviations through a defined governance process. Maintained the operating model as a living reference throughout the project.
Outcome
Implementation delivered to the agreed operating model specification. Works council approval obtained for all affected processes. Platform live across 12 countries without post-go-live operating model redesign.
