Structured ATS selection process for a major German media group — from requirements definition to signed contract, replacing an end-of-life legacy system across 8,000 employees.
The challenge
The organisation had been running on an end-of-life ATS for three years. Previous selection attempts had stalled at the vendor demo stage without producing a defensible recommendation. Internal stakeholders held conflicting requirements and no objective framework existed for evaluating candidates.
Our approach
Facilitated requirements definition workshops across HR, IT, and business stakeholders. Designed a weighted scoring framework across 65 functional and technical criteria. Managed the full RFP process, demo facilitation, and proof of concept evaluation across four shortlisted vendors. Provided contract negotiation guidance through to signature.
Outcome
Vendor selected with full stakeholder alignment and a scoring rationale that could be presented to works council and senior leadership. Contract signed 15% below initial vendor proposal. Implementation commenced on schedule.
